With no surface debris found yet, I have to wonder if they managed to ditch in the ocean, or if the crew had become incapacitated by fumes or loss of pressure, it somehow drifted down gently enough that it basically ditched itself, and then the plane sank intact.

Remember that it was a couple of weeks before they even started looking there.  If the surface debris was traveling at just 2 knots because of wind and current, that's (2 * 24 * 14) = ~674 nautical miles.

And some of the pieces would have gotten waterlogged and sank.

Hope they didn't ditch. If they are out there on a raft or something at this point they've probably drunk seawater and died horribly.
